Effective Listening Skills

To listen well, is as powerful a means of influence as to talk well, and is as essential to all true conversation”. 
 - Chinese Proverb

“Knowing what others have said and meant to say and leaving people comfortable that they have had their say” is how Michael Lombardo and Robert Eichinger define listening in their book “For Your Improvement”.

It does not necessarily mean you agree with what was said, but rather that you used the basic listening skills which are:

-       You didn’t interrupt
-       You are able to paraphrase
-       You listened for underlying meaning
-       You are accepting of differing views

Yet, how often have you had a discussion, meeting, phone call, etc when the basic skills appeared to have been used by others but you felt you weren’t really “heard”?

Or worse, that others were assuming you were actively listening and when the conversation ended you were unclear as to the message, weren’t really sure what was committed to, or maybe that you had completed your shopping list instead of being truly engaged?

You may be surprised to learn that the most common listening problem is that:

We listen intently to some, neutrally to others, and not at all to a few.

Give it a minute to let it sink in.  Can you identify individuals that you seem to always be fully engaged with and others that you have the inclination to “tune out”?  You’re not alone!

You know HOW to listen, but you turn it on and off.  Here are some tips to help you maintain your focus:  

-Keep your mouth closed (It’s felt that if your mouth is open your ears will close)
-Keep eye contact (this helps with attention levels)
-Take notes (this will help with paraphrasing)
-Don’t frown and fidget
-Let the person know if you have accepted or rejected what they have said and the rationale why

Additional tips include:

-Don’t suggest words or finish sentences when a pause occurs
-Listen, don’t solve or judge
-Ask probing questions to obtain clarity
-Be aware of when “selective” listening is likely to occur
    ex.Age, skill, gender, relative, etc
-If time is an issue let the person know and schedule more time, or ask “let’s summarize what we’ve decided”
-Let the person know if more facts are required prior to decision making or for further discussions
-Be aware of your “non” listening behaviors ex. pencil tapping, raised eyebrows, blank stares, “zoning” out

 Communication is one of the most important skills to be successful personally and professionally and by following these tips, misunderstandings will be minimized.

Inspiring and Building your Team

Feeling that you belong, are listened to, and add value enables individuals to thrive and teams and organizations to succeed.

Pat Summit, a highly successful female basketball coach (she has more victories than any coach in the history of college basketball) is also a motivational speaker for attaining individual and team success and shares the following tips and leadership lessons.  (extracted from “Reaching For The Summit; SUCCESS. In Business. In Life. Summer 2006). 

  1. Coaches/leaders require 2 major skills.

a.    The ability to convey practical information in a clear and concise way that enables others to learn quickly.

b.    The knack of motivating your team to put in the necessary effort to achieve success.

 2. For successful motivation, you need to TRANSMIT YOUR PASSION, ENTHUSIAM, AND ATTITUDE.  “It’s the ability to see in other people more than they see in themselves, and to bring it out of them.”

 3.  Learn about the backgrounds and families of your team members.  Discover what precisely makes them tick.  This will help you understand what motivates them, and fosters an openness that may pinpoint reasons for under performance. 

4.  Be approachable and demonstrate empathy.  This is needed in order for your team to better listen, learn and develop. “People don’t care how much you know until they know how much you care”.

5. Transfer responsibility.  Personal responsibility and accountability increase enthusiasm, drive, and lead to more effective performance.  Act as a guide and mentor your team but remember you can’t do the job for them.

6. Surround yourself with bright, talented people with creative minds that will challenge you.   Listen closely to their ideas and methods; they’re likely to provide options you have not explored yourself.

7.  Evaluate yourself before you evaluate others.   It’s possible you as a manager failed; be honest about what you could have done better.

How many of these seven tips do you practice consistently?  Which two would you and your team benefit from if they became stronger? 

Add these two items to your development plan, inform your team of your objective, and track and reward your progress monthly.

Conducting Difficult Conversations

A survey from Business 21 Publishing shows that most companies recognize that productivity, morale and retention decrease when managers avoid difficult conversations. However, in a second survey they admit that their organizations aren’t doing anything about it. In fact, less than one company in 10 says it effectively trains its managers to conduct difficult conversations.

The following are components of an effective communication script:

Describe:

Express:

Specify:

Consequences:

Expect detours.  Detours occur when another person takes you off track of the conversation.  Preparing your responses to possible detours builds your confidence and allows you to stay focused on the goals of the communication.  What is most important is to listen, respond to what is communicated and to stay focused.

Leading and Living With Change

“The rate of change is not going to slow down anytime soon. If anything, competition in most industries will probably speed up even more in the next few decades.”

The rate of change continues at a rapid pace with uncertainty replacing the familiar.  As an individual how are you adapting? What about as a leader?

Change impacts us differently; some are energized and flourish, others become almost immobilized and have difficulty dealing with simple daily tasks.

As leaders we need to:

-Be aware of the phases of change.
-Pinpoint which stage you (and your team) are in.
-Inspire yourself and your team to meet change head on.
-Develop a strategy to master change.
-View change as a need to grow vs. being an obstacle.
-Watch for decreases in productivity and job satisfaction levels.
-Communicate frequently with as much information as possible.

The phases of change start when what was known and stable gets disrupted. Expect to be met with:

-Immobilization
-Denial
-Anger
-Bargaining
-Depression
-Testing
-Acceptance

Change can be a challenge and cause conflict. By understanding the phases of change you will feel calmer and more in control. And remember, change is a journey and can provide new and exciting opportunities!
